Pegasystems Shifts to Outcome-Based AI Pricing to Cut Costs

Pegasystems is moving away from per-token AI billing to an outcome-based pricing model. This change aims to help enterprise clients reduce AI expenses by up to 90% by lowering token usage. With over half of its global development team based in India, the company is focusing on workflow-led designs to improve return on investment for its banking and enterprise customers.

Pegasystems, a major provider of enterprise software, is changing how it charges for its AI-powered services. The company is pivoting from the industry-standard per-token pricing model to an outcome-based structure. This shift comes as corporate clients move beyond initial AI pilot projects and begin to prioritize actual financial returns and predictable budgeting.

Moving Away from Per-Token Costs

Many software companies currently charge customers based on the number of tokens—or chunks of text—processed by AI models. Pegasystems argues that this model can become expensive and difficult to manage as AI adoption scales. By focusing on workflow-led designs through its Blueprint platform, the company intends to reconfigure how enterprise systems function before AI agents are even deployed. The company estimates that this design-first approach can make AI operations 10 to 20 times cheaper than traditional token-based methods by reducing unnecessary processing.

Strategic Importance of India

India remains a central pillar of Pegasystems' global strategy. The company maintains a significant presence in the country, with 1,966 employees. This workforce includes more than 50% of the company's total global development team, making India the primary hub for the engineering and design efforts required to build and refine these new, more efficient workflow architectures.

Financial and Operational Context

For enterprise software providers, the transition to outcome-based pricing is a strategic response to the growing demand for cost transparency. Investors often monitor how such pricing changes affect long-term subscription revenue and profit margins. While this model aims to lower costs for the end user, the success of the strategy for Pegasystems will depend on its ability to maintain healthy profit margins while attracting a larger volume of enterprise clients. The company’s focus on serving major global banks adds a layer of stability to its customer base, as these institutions typically prioritize reliable and cost-effective workflow governance over experimental AI usage.

Investors may monitor how this pricing shift impacts the company's future revenue growth and whether it encourages faster adoption among existing clients. The key monitorable will be the company’s ability to demonstrate that its platform leads to tangible cost savings for clients without sacrificing the effectiveness of its software. Future quarterly reports may offer further clarity on how this change in business strategy influences the company’s overall financial performance and market positioning against other enterprise software competitors.
