Electric three-wheelers are rapidly replacing CNG models in India, driven by lower running costs of ₹0.40–₹0.70 per kilometer. This shift is intensifying competition for established leaders like Bajaj Auto, with companies such as Mahindra and TVS Motor aggressively expanding their EV footprints. Investors are monitoring how these incumbents maintain their market position amid evolving technology demands.

The last-mile mobility sector in India is undergoing a major transition. The familiar sound of traditional combustion engines is being replaced by the quiet operation of electric three-wheelers, which are becoming the preferred choice for drivers and fleet operators. This shift is primarily economic. While CNG-powered autos typically cost between ₹1.80 and ₹2.50 per kilometer to operate, electric alternatives have reduced these costs to approximately ₹0.40 to ₹0.70 per kilometer. For the average driver, this difference is the deciding factor in vehicle adoption.

Changing Competitive Dynamics

For established manufacturers like Bajaj Auto, this transition represents a significant strategic turning point. While the company continues to maintain high total sales—reporting 474,677 total units in July 2026, a 30% increase year-on-year—the three-wheeler market share is becoming increasingly contested. Competitors such as Mahindra Last Mile Mobility and TVS Motor are capturing interest by offering purpose-built electric platforms that prioritize driver comfort, longer range, and specialized software.

The industry is moving away from a traditional sales model toward a technology-focused one. Customers are no longer just looking at the price of the vehicle; they are evaluating battery durability, charging convenience, and digital diagnostics. Manufacturers must now act as service providers, ensuring vehicle uptime through reliable battery monitoring systems and quick repair networks. This requirement forces incumbents to invest heavily in product design and service infrastructure to protect their market share against agile new entrants.

Managing Risks and Margins

This growth trajectory faces several challenges that impact the bottom line. The sector remains sensitive to government policy, particularly regarding FAME subsidies and state-level incentives. Any regulatory uncertainty regarding these financial supports can create sudden volatility in consumer demand and vehicle pricing. Furthermore, the intense competition in the electric segment is putting pressure on profit margins. Manufacturers must balance the high upfront cost of lithium-ion batteries with the need for aggressive pricing to win over fleet operators and individual buyers.

Operational risks also remain a factor. Manufacturers are exposed to potential supply chain disruptions for critical components like semiconductors and battery cells. Dependence on imported battery technology remains a long-term vulnerability for the domestic industry until local supply chains mature further.
